Fabric is half your cost: marker efficiency and the cutting room
In a garment factory's cost sheet, fabric is usually half the money, sometimes more. Labor gets the meetings, the time studies, and the efficiency boards; fabric gets a wastage percentage typed into the costing and rarely questioned again. That asymmetry is expensive, because the cutting room is where the single largest cost either gets used or gets thrown away.
Marker efficiency is a real number, not an assumption
Marker efficiency is the share of the marker's area actually covered by garment panels. The gap, the part that becomes offcuts, typically runs anywhere from ten to twenty percent depending on the style, the size mix, and the skill applied to the marker.
Two facts make this worth an owner's attention. First, the range is wide: between a rushed marker and a well-worked one on the same style, two or three points of efficiency are routinely available. Second, the arithmetic is unforgiving: on an order consuming 10,000 meters, each point of marker efficiency is a hundred meters of fabric that either ships as garments or leaves as waste. Price it at your fabric cost and the marker maker's afternoon suddenly matters.
Where the fabric actually goes
Marker efficiency is one loss among several, and the cutting room deserves the same decomposition discipline as a sewing line:
- Marker loss. The geometry gap described above.
- End loss and edge loss. The centimeters consumed at each end of every ply and along the selvedge; small per ply, large per year, and driven by lay length choices.
- Splice and defect loss. Fabric cut away around flagged defects, which is where incoming fabric inspection either pays for itself or was theater.
- Remnant loss. Ends of rolls too short to lay, a direct function of how well cut plans match roll lengths.
- Ply and shade discipline. Bundles are counted in plies. A lay that mixes shade bands produces the defect nobody catches until garments are sewn, and the remedy costs a multiple of the fabric saved.
A factory that records these separately can improve them separately. A factory that records one blended wastage number can only watch it.
The plan is where utilization is won
By the time the knife moves, most of the outcome is decided. The cut order plan, which sizes go into which markers, at what lay heights, against which rolls, is where utilization is actually won or lost. The practical disciplines are unglamorous: consolidate sizes across a realistic number of markers rather than one marker per ratio; match lay lengths to actual roll lengths so remnants approach zero; respect shade bands within a lay without exception; and record actual consumption against planned consumption per lay, so variance is a daily number with a cause, not a quarterly surprise.
Start with the variance
If the cutting room measures one new thing this month, make it planned-versus-actual fabric per lay. That single comparison surfaces every other loss on this page, names the lays that bled, and gives the marker room a scoreboard. Fabric is half the cost. It deserves half the measurement.
