Right first time in dyeing: the most expensive percentage in the mill
Ask a composite mill where its money leaks and the answers point at sewing lines and fabric stores. The dyehouse often escapes the list, because its failures are counted in shades rather than dollars. They should not be. Right first time, the share of batches that come out of the vessel correct without reprocessing, is one of the most expensive percentages in the building.
What a re-dye actually costs
A failed batch does not just cost the second recipe. Count it fully:
- The vessel hours, at the dyehouse's busiest bottleneck, consumed twice.
- Steam, water, and chemicals for a complete second cycle.
- Effluent load doubled for the same output, which is a compliance cost as much as a utility cost.
- The schedule slip: cutting waits for the fabric, sewing waits for cutting, and a ship date built on the first attempt quietly moves.
- Shade risk on the retry itself, because a re-dye is harder to hit than a first dye.
A dyehouse running at 85 percent RFT is reprocessing roughly one batch in seven. Price a single failure honestly and multiply; the annual figure usually surprises the owner more than any sewing-floor number.
Why RFT stays invisible
Most mills know their re-dye count anecdotally and almost never as a managed metric, for a simple reason: the data lives in three places. The lab has the recipe, the floor has the batch log, quality has the shade decision, and nobody joins them. A percentage nobody computes cannot be improved.
The fix is structural rather than heroic: every batch carries its recipe, its process record, and its shade verdict in one system, so RFT per machine, per shade family, per fabric, and per operator shift is a query instead of an argument.
Reading the number once you have it
RFT as a single dyehouse-wide figure is a headline, not a diagnosis. The useful reading is the decomposition:
- By shade family. Dark shades and turquoise families fail differently; a mill that knows its risk by family prices and schedules them differently.
- By fabric and lot. Failures that cluster on one knitter's greige are a supplier conversation, not a dyeing problem.
- By machine. A vessel that fails above its peers has a maintenance or calibration story to tell.
- By recipe age. Recipes that drift from their last lab confirmation fail more; recency is a risk signal.
Each cut names an owner, which is what turns a percentage into a program.
The shade discipline downstream
RFT also protects the floors after dyeing. Batches that pass carry a shade band, and cutting that respects shade bands within a lay is what prevents the garment defect no inspection catches until assembly: panels from different shades sewn into one garment. The discipline is continuous from vessel to lay table, and it is cheap at the vessel and ruinous after sewing.
Treat RFT like the financial number it is. Give it a target, a decomposition, and a monthly review, and let the dyehouse compete with itself. Few numbers in a mill repay attention faster.
